Why Current Tools Fail

Before I get into what works, it's worth understanding why the standard approaches don't work. This matters because organizations keep buying the same categories of tools and getting the same disappointing results.

SOAR Is Dead (Officially)

In August 2024, Gartner officially declared SOAR dead as a standalone product category. This wasn't a surprise to anyone who'd actually deployed and maintained a mature SOAR implementation.

The fundamental problem with SOAR was the maintenance overhead. Every playbook is a piece of software. It needs to be tested, versioned, updated when upstream tools change their APIs, reviewed when the threat landscape shifts, and maintained by someone who understands both the security context and the automation logic. In most organizations, that person doesn't exist, or they leave, and the playbooks rot.

We built elaborate SOAR environments that handled 40 alert types beautifully on day one. By year two, 15 of those playbooks were broken or producing incorrect results because some API changed or some detection rule got updated. Nobody had time to maintain them because they were too busy investigating the alerts the broken playbooks had stopped handling correctly.

The operational overhead of maintaining SOAR playbooks frequently exceeded the time savings from the automation. Teams kept the tools because abandoning them felt like admitting failure, but the ROI was negative.

Vendor SIEM Alerting Is Structurally Dumb

The core architecture of most SIEM products is: data comes in, rules run against data, rules fire alerts, alerts go into queue. Each rule is independent. A detection that fires on failed authentication, another that fires on privileged account usage, and a third that fires on lateral movement detection all generate separate alerts — even if they're from the same session by the same actor.

This is dumb. It has always been dumb. The vendors know it's dumb and they've mostly not fixed it because fixing it requires rearchitecting how their products work, and that's expensive.

The result is that correlation — the activity of understanding that Alert A and Alert B and Alert C are actually about the same threat actor doing the same thing — falls entirely to the analyst. It's manual work, and it's where most of the 84% duplicate investigation statistic comes from.

Tuning Is Deprioritized Until It's a Crisis

Every security operation team knows they should tune their detection rules to reduce noise. Every security team also has a backlog of higher-priority work. Tuning gets scheduled for "when things slow down," which is to say, never.

The average organization reviews and updates its detection rules twice a year. The average attacker changes their TTPs more frequently than that. The gap between "how attackers actually behave now" and "what your rules are looking for" grows continuously, and the noise generated by rules chasing patterns that no longer matter grows with it.

What Actually Works

Here's what I've seen make a measurable difference. Not marketing claims — actual production results.

1. Alert Correlation: Stop Treating Every Alert as Independent

The single highest-ROI investment in most SOC environments is correlation — understanding that multiple alerts are about the same underlying event and collapsing them into a single investigation.

This sounds obvious. It is obvious. But most organizations don't do it systematically.

Rule-based correlation first. Before you buy anything or build anything fancy, start with rules. Define correlation windows (e.g., "if these three rule types fire for the same source IP within 30 minutes, group them"). This is implementable in most SIEMs today, it doesn't require ML, and it doesn't require new tooling.

The basic rule set I start with at every organization:

  • Same source IP, multiple rules, within 15 minutes → same case
  • Same user account, multiple detection types, within 30 minutes → same case
  • Same destination IP/hostname, multiple sources, within 60 minutes → potentially coordinated → same case
  • Same hash/malware family → same case regardless of timing

This alone typically reduces case volume by 30–40% without affecting detection coverage. You're not reducing alerts — you're grouping them intelligently so analysts work one case instead of three.

Then move toward behavioral analytics. Rule-based correlation gets you far but has ceiling. User and Entity Behavior Analytics (UEBA) can identify anomalies that don't fit predefined patterns — the lateral movement that doesn't match any specific rule but represents a statistically unusual access pattern for that user. This is where ML genuinely helps, but it requires a base of good rule-based correlation first.

2. Tuning at the Source: Reduce Noise Before It Enters the Queue

The cheapest alert to handle is one that never fires. Tuning is systematically underinvested in because it doesn't feel like "security work" — it's maintenance, and maintenance is unglamorous.

A practical tuning program:

Weekly: Review all P3/P4 (low and informational) alerts that were closed as false positives in the past 7 days. If any single rule fired more than 20 false positives, schedule it for review.

Monthly: Review all rules that have never fired a true positive in 90 days. These rules are either catching nothing (remove or scope them down) or they're generating noise that analysts have stopped taking seriously.

Quarterly: Review rules against current TTP coverage. Are you detecting the threat categories that are actually relevant to your environment and industry?

The goal of tuning is not to reduce alert volume — it's to increase the signal-to-noise ratio. A SOC generating 200 alerts/day where 80% are true positives is healthier than one generating 1,000 alerts/day where 5% are true positives, even though the second team "sees" five times as much.

3. Tiered Response: Not Everything Needs a Human

This is a cultural shift as much as a technical one. The mental model of "every alert gets human eyes" doesn't scale and was never actually correct security practice anyway.

Build explicit tiers:

Tier 0 — Automated close: Alerts that, after review, are definitively not actionable in your environment. Document the reasoning. Review quarterly. Common examples: network scanners you own, monitoring tools generating authentication noise against production APIs, known-good automation accounts triggering brute-force rules.

Tier 1 — Automated enrichment, human decision: Alert fires, automation gathers context (IP reputation, asset ownership, user last activity, related alerts in the window), packages it into a case, and presents it to an analyst who makes a 30-second decision: escalate, close, or route. The analyst doesn't do investigation work at this tier — they make a go/no-go call on a well-packaged brief.

Tier 2 — Analyst investigation: Cases escalated from Tier 1 that require actual investigation. These should represent 10–20% of all cases. If it's higher, your Tier 0 and Tier 1 criteria need work.

Tier 3 — Specialist or incident response: Complex investigations, potential incidents, anything requiring coordination beyond the SOC team.

This isn't a new framework — it's how well-run SOCs have always thought about triage. The failure mode is skipping Tier 0 and Tier 1 because "we can't afford to miss anything," which leads to analysts doing Tier 1 work on everything, which is where burnout comes from.

4. The n8n Revolution: Orchestration That Engineers Can Actually Maintain

After SOAR's collapse, the most interesting development in SOC automation is the adoption of n8n — an open-source workflow automation platform — as a SOAR replacement.

There are now 164 community-contributed SecOps workflows in n8n's template library, covering:

  • Phishing email triage and response
  • Threat intelligence enrichment (VirusTotal, Shodan, AbuseIPDB lookups)
  • AWS CloudTrail alert investigation
  • Okta suspicious authentication workflows
  • Jira/ServiceNow ticket creation from alerts
  • Slack/PagerDuty notification routing
  • IOC extraction and blocklist management

Why engineers prefer n8n to traditional SOAR:

  1. It's readable. A junior engineer can look at an n8n workflow and understand what it does. Traditional SOAR playbooks were often locked in vendor-specific formats that required specialist knowledge to maintain.

  2. It's testable. You can run n8n workflows in development, version them in Git, test them with synthetic data, and deploy with confidence.

  3. It's not locked-in. The underlying logic is portable. If you switch SIEM vendors, you update the input node — you don't rebuild from scratch.

  4. It has a real community. 164 templates means 164 starting points. You're not building from scratch.

The operational pattern I recommend: start with 3–5 high-volume, low-complexity alert types and build n8n workflows for enrichment and routing. Don't try to automate the decision — automate the information gathering that precedes the decision. Let analysts see better-packaged information and make faster calls.

5. Time-Based Suppression for Known Maintenance Windows

This is so simple it gets overlooked: suppress alerts during scheduled maintenance.

Every organization has maintenance windows, deployment cycles, and known noisy periods (end-of-month data processing, backup jobs, certificate renewals). These generate predictable false positives that analysts learn to ignore — which means they eventually ignore similar patterns outside the maintenance window too.

Build explicit suppression rules tied to your change calendar. "Suppress authentication failure alerts for service account X between 02:00–04:00 on Sunday when maintenance is scheduled." This is manual to set up initially but automates away a significant category of noise.

Building Alert Correlation Rules: A Practical Starting Point

For teams that want to implement correlation but don't know where to start, here's a practical framework. Start rule-based — you can add ML later.

Step 1: Identify your highest-volume alert types. Pull a report of the last 30 days, sorted by alert volume. The top 5 alert types probably represent 60–70% of total volume.

Step 2: For each high-volume type, calculate the false positive rate. If it's above 80%, you have a tuning problem, not a correlation problem. Fix the rule first.

Step 3: Identify co-occurrence patterns. For your top 10 alert types, look at which ones fire within the same 30-minute window for the same entity (IP, user, host). If Alert Type A and Alert Type B appear together 60% of the time, they should probably be one case.

Step 4: Build time-window correlation rules. Start conservative: same entity, same rule type, within 15 minutes = one case. Expand from there based on what you observe.

Step 5: Measure. Track cases created per day, analyst time per case, and false positive rate per case. These metrics tell you whether correlation is helping or creating new problems (over-correlation can hide distinct incidents that happen to share an entity).

The Cost of Doing Nothing, Revisited

Let me make the math explicit.

Assume a 10-person SOC with the industry average economics:

  • 960 alerts/day, 84% investigated as duplicates = ~807 alerts/day are duplicates
  • If each duplicate investigation takes 15 minutes to close = ~3,000 analyst-hours/year on duplicate investigations
  • At $70/hour fully-loaded = $210,000/year in direct labor cost on duplicates alone

Add in false positives (which industry data puts at 40–60% of all alerts) at similar investigation costs:

  • 960 alerts/day × 50% false positive rate × 15 min each = ~1,200 analyst-hours/year

Even the best alert triage falls apart without documented response procedures. When a tier-2 investigation escalates to a real incident, your team needs to know exactly what to do — not improvise under pressure.

Start with the playbooks that map to your highest-volume alert types. Even if you don't fully automate them, having documented procedures means a new analyst can handle Tier 1 triage on day two instead of month two.

The One-Month Improvement Plan

Week 1: Pull your alert volume report. Identify the top 5 alert types by volume. Calculate the false positive rate for each. Flag anything above 70% for immediate tuning.

Week 2: Implement time-window correlation for your top 3 alert types. Group same-entity, same-rule alerts within a 15-minute window. Measure the case volume reduction.

Week 3: Define your Tier 0 list. Identify 10 alert categories that are definitively non-actionable in your environment. Document the reasoning. Suppress them with a 30-day review scheduled.

Week 4: Review week 3's suppression list. Any that surfaced during the week that shouldn't have been suppressed? Adjust. Start building your Tier 1 enrichment playbooks.

This won't solve everything. Alert fatigue is a process, a culture, and a tooling problem simultaneously. But this four-week plan is where I start every engagement, and it typically produces a 30–40% reduction in analyst case volume with zero reduction in detection coverage.

The goal isn't zero alerts. The goal is every alert that reaches an analyst being worth their time.
